The Event

An evening reception for 112 guests in The Greenhouse at Foreman Vineyards, with a focus on Northern Italian seasonality and the late-summer harvest from Napa's small producers. We've designed a four-course plated dinner preceded by an hour of canapés on the lawn — the menu leans into wood-fired vegetables, hand-rolled pastas, and a single statement main, finished with a selection of the bride's grandmother's family-recipe desserts plated table-side.

We've kept the menu close to what we discussed but added a couple of small touches we think you'll love (the table-side tres leches in particular felt like the right way to honour your nani's recipe). Ready to chat any time — I'll hold the date for two weeks.

Operating Model Review for the European Business

Prepared for Wessex Industrial Holdings PLC
Attention: Catherine Vossberg, Group Chief Operating Officer
Reference
HBD-2026-Q207
Issued
May 6, 2026
Valid Until
June 20, 2026
Engagement Lead
Daniel Halberd
I.

Executive Summary

Wessex Industrial Holdings has grown from a single UK platform into a four-country European operating group inside three years, largely through bolt-on acquisitions in Germany, the Netherlands, and Poland. Operational integration has lagged commercial growth, and the cost of fragmentation is now visible in working-capital inefficiency, duplicated finance and HR functions, and an inability to forecast group-level performance with confidence. This proposal outlines a 14-week engagement to review the current operating model across all four countries, design a target state, and build a sequenced 18-month transition plan with measured economic impact and clear ownership.

i.
Diagnostic across four countries
Country-level interviews with 38 leaders, finance and process deep-dives, and a quantified baseline of overlap and inefficiency across procurement, finance, IT, and HR.
ii.
Target operating model design
A clear principle-led design (centralised vs federated by function), supported by activity allocation, governance structure, and Day-1 operating principles.
iii.
Sequenced transition roadmap
An 18-month plan with phasing, dependencies, owner accountability, KPIs, and quantified financial benefits — peer-reviewed by an independent partner before submission.
iv.
Executive readout & board pack
A board-ready deck and supporting analysis, including a session with the Group ExCo and an optional follow-up with the Audit & Risk Committee chair.
II.

Scope & Deliverables

The engagement is structured into four sequenced workstreams over 14 weeks, with weekly steering committee touchpoints and three formal milestone reviews. Catherine will be the executive sponsor; a dedicated Halberd team of one partner, two principals, and two associates will be on-site (or country-equivalent) throughout.

I.
Diagnostic & Baseline
Weeks 1–4
Stakeholder mapping and interviews across all four countries; activity-level analysis of procurement, finance, IT, and HR; quantified baseline of duplication, working-capital tie-up, and forecasting accuracy. Includes a comparative benchmark against three relevant European peers in the industrial-holdings segment.
Key Deliverables
  • Stakeholder map and interview summary (38 interviews)
  • Quantified baseline pack — €M opportunity by function
  • Peer benchmark on three comparators
  • Diagnostic readout to the steering committee (Week 4)
II.
Target Operating Model Design
Weeks 5–9
Principle-led design of the future operating model, with explicit centralised-vs-federated decisions for each function. Includes governance structure, decision-rights matrix, country leadership accountability, and Day-1 operating principles. Tested with country leadership before sign-off.
Key Deliverables
  • Target operating model document — full version
  • Governance and decision-rights matrix (RACI-equivalent)
  • Function-by-function design rationale memos
  • TOM sign-off session with the Group ExCo (Week 9)
III.
Transition Roadmap & Business Case
Weeks 10–13
Sequenced 18-month transition plan with quarterly phases, dependencies, named owners, transition KPIs, and risks with mitigations. Quantified benefit case — costs (one-off and run-rate), benefits (savings, working-capital release, revenue uplift), and net P&L impact across an 18- and 36-month horizon. Independent partner peer review before final submission.
Key Deliverables
  • Transition roadmap with 18-month phasing and dependencies
  • Quantified business case with bottoms-up assumptions
  • Risk register with named mitigations
  • Peer-reviewed financial model for Audit & Risk Committee
IV.
Board Readout & Handoff
Week 14
Final synthesis into a 28-slide board pack, executive-summary memo, and a 90-minute readout to the full Group Board. Optional follow-up session with the Audit & Risk Committee chair to walk through the financial assumptions in detail.
Key Deliverables
  • Final board pack (28 slides) and reading memo (4 pages)
  • 90-minute board readout, Q&A and discussion
  • 30-day post-engagement check-in with Catherine
  • Optional Audit & Risk Committee chair session
III.

01 — The Brief

Why we're here

Stillwater Coffee is opening its third location and rebranding to a single, cohesive identity that works across café signage, retail bags, and a soon-to-launch DTC subscription site. This proposal covers a full brand refresh — from positioning through to applied design — plus a four-week launch campaign across paid social, email, and in-store assets. Three packages are scoped on the next page; we'd recommend GROWTH for what you've described, but EXTRA SHOT is available if subscription needs to launch in tandem.

What success looks like

One coherent identity
A wordmark, secondary marks, palette, and type system that scales from a 2-inch sticker to a 10-foot wall mural.
Retail-ready packaging
Production-ready files for 12oz, 1lb, and 5lb bags including barcode and roastery info zones.
Subscription launch
Landing page, sign-up flow, post-purchase emails, and four weeks of paid social to drive your first 1,000 subscribers.
In-store rollout
Menu boards, café signage, staff aprons, and seasonal artwork system handed off as templates the team can refresh themselves.

Airtable Quotation Generator FAQ

How do I generate a quote from Airtable?

Design a reusable quote template in DocuPotion's AI editor, replace key values with merge fields like {{customerName}} and {{quoteTotal}}, then drop the auto-generated automation script into an Airtable Automation. Whenever the automation runs, DocuPotion produces a PDF quotation populated with the matching Airtable record's data.

Can I automatically generate a quotation when an Airtable record changes?

Yes. Trigger the automation on record creation, when a status field changes (EG to "Quote Requested"), when a checkbox is ticked, when a record enters a specific view, or on a schedule. The quotation is generated and returned as a URL or attachment, ready to save back to the record or send onward.

Can I include line items, totals, and expiry dates from linked tables?

Yes. Any field accessible inside an Airtable Automation, including linked records, lookups, rollups, and formula fields, can be mapped to a merge field in your quotation template. Line items from a linked Items table, totals from a rollup, expiry dates from a formula: all of it works.

How do I send the quotation to the customer after it’s generated?

The same Airtable Automation that generated the quotation can email it via the Send Email action, save it to an attachment field on the customer record, post it to a webhook for downstream tools, or push it to cloud storage.

Can I regenerate a quotation when the customer requests changes?

Yes. Update the relevant fields on the Airtable record (price, quantities, line items) and re-run the automation. DocuPotion produces a fresh PDF using the latest data, so you can keep iterating until the customer is happy without managing version files manually.

Does this work with Airtable's free plan?

Yes. DocuPotion works with any Airtable plan that supports Automations, including the free plan. Higher Airtable plans give you more automation runs per month, but the integration itself works identically.

Is there a free trial?

Yes. Start a free trial without a credit card and generate your first Airtable quotations right away.

Loved by teams everywhere

From invoices to contracts, teams rely on DocuPotion to automate their document workflows and scale easily.

"I set up DocuPotion and deployed within 30 minutes. Everything worked seamlessly and the team is always responsive and helpful for support. I'd strongly recommend it to any developer who needs to generate documents at scale in their app."
